I'll say the thing that makes procurement folks uncomfortable: comparing industrial supplies by unit price is not cost control. It's a gamble, and the house usually wins.

I'm the office administrator for a 150-person manufacturing plant. I run the MRO ordering - hydraulic hose, fittings, plastic sheet, lubricants, filters, and the other unglamorous stuff that keeps production lines alive. It works out to roughly $400,000 a year across 12 vendors, and I report to both operations and finance. I'm not a materials engineer, and I'm not going to pretend to be one. I'm the person who gets asked why the plant is standing still when a part doesn't work.

Early on, I compared every quote the same way: lowest price wins. Then a hose order and a sheet of plastic taught me to do the math differently.

The $87 Hydraulic Hose That Cost Us $600

In 2024, maintenance asked me to buy three hydraulic hose assemblies for a packaging line: 24 inches long, 3/8-inch inside diameter, with two straight fittings. A new supplier quoted $87 per hose. Our usual supplier quoted $142 per hose. The choice looked obvious - I'd save $165. Honestly, the first quote looked like a win.

It wasn't. The $87 price was for raw hose, not an assembled and tested hose. The fittings were extra. The crimping was extra. The rush shipping was extra. By the time three hoses were ready, the total was close to $600, which was more than the incumbent's $426 quote. And they were still the wrong series for the machine.

That mistake taught me to treat hydraulic hose dimensions as a complete description, not a shopping list. Length and inside diameter are only the start. A 3/8-inch hose can have different reinforcement, outer diameter, bend radius, and working pressure depending on its series. According to SAE J517 - I looked this up right after that mistake - the same dash size appears in several hose constructions with different ratings. The full part number has to line up with the machine builder's spec, not just the hole in the fitting.

The real bill, of course, included downtime and the labor of figuring out the mistake. Nobody puts that line on the quotation.

Is Polyethylene Rubber? (The Answer Changes the Price)

The second expensive lesson was about materials. A maintenance tech pointed at a black sheet and asked me, 'is polyethylene rubber?' He was not testing me. He needed to know whether a substitute could do the same job.

No. Polyethylene is not rubber. It is a thermoplastic - more precisely, a polyolefin. It flexes, but it doesn't have the elastic recovery of rubber. Stretch a polyethylene plastic part too far and it takes a set; an elastomer snaps back. That sounds like classroom trivia until a machine mount goes flat, a gasket starts leaking, or a wear strip deforms under load.

I have seen orders written with the phrase 'plastic polyethylene plastic' when the writer was doing their best to describe a material. I don't roll my eyes, because that request could mean HDPE, LDPE, UHMW, or something else entirely. The material family is just the first question. The grade, the density, and the service conditions decide whether the cheapest sheet is actually the right sheet.

That's why I ask what the part has to do before I ask what it costs. If the original equipment spec calls for one of the DuPont thermoplastics or another engineered polymer, I don't swap it for unknown PE just to save a few dollars. Cheap only counts if the material lasts.

Why I Keep DuPont Teflon Silicone Lubricant in the Carts

The same logic applies to small purchases. In 2024, when we standardized the maintenance carts, the lead mechanic asked for one product on every cart: DuPont Teflon silicone lubricant.

It costs more than a no-name spray. That extra few dollars annoyed me until I saw the cheap can fail in a way that had nothing to do with lubrication: no lot traceability, an SDS that looked like it had been photocopied too many times, and no clear manufacturer behind it. When a customer asked our quality manager what we used in production areas, the cheap can made us look sloppy. The can with a documented formula and a real brand behind it didn't.

That's a cost people forget: documentation. A poor paper trail costs audit time, rework, and sometimes a customer.

The Cost Check I Run Before Every Purchase

I still compare quotes. I just compare the same costs on each one:

  • Unit price, quantity breaks, and shipping.
  • Fabrication and preparation: cutting, crimping, fittings, and assembly.
  • Expected service life and replacement frequency.
  • Failure cost: downtime, cleanup, rework, and damage to other parts.
  • Documentation and traceability: SDS, test certificates, and lot numbers.
  • Support time: how long it takes to get a straight answer before and after the sale.

I don't always buy the most expensive option. I buy the one that creates the fewest surprises downstream. Usually, that is not the lowest number on the quote.

But Wait: What If the Quotes Match?

If two quotes really are identical - same part number, same documentation, same service - take the cheaper one and don't apologize. I have done that plenty of times.

The problem is that many 'identical' quotes are only identical in the photo. The quote that comes in drastically lower often gets there by leaving something out. You won't see the missing item on the quotation. You'll see it on the maintenance schedule later.

Here is my boundary: I've only worked in one mid-sized plant, handling maybe 250 MRO orders a year. I can't speak to buying for a refinery, a cleanroom, or a medical device factory. If your operation is high stakes, put even more weight on documentation and failure cost than I do.

But the principle stays the same. Unit price is what you pay to receive a part. Total cost is what you pay when it works - or when it doesn't.

So no, I don't get excited when a supplier's number comes in lower. I get excited when I know exactly what I'm buying and what it will cost if I'm wrong. That mindset saves more money than any discount I've ever negotiated.
